Q.1 - What do you think of Mack’s approach to solving his problem?
Cutting 20% of the workforce is not an easy decision for Mack to take. I like his idea to
have the group discussion about the issue and give the group a chance to come up with a
solution. However, Mack should provide some general guidelines considering that the decision
has to be taken quickly. “Groups that are not knowledgeable or organized will usually not make
good decisions” (Rue & Byars, 2004, p. 27).
Q.2 – How would you go about the task if you were Ralph?
I would explain to the group of the financial difficulties the company is going through;
cuts are necessary in order to reduce the company’s expenses. I would suggest to the group that
a sacrifice in terms of hours worked is required for each employee at this time. By reducing the
number of hours for each employee, Ralph would be able not only to reduce labor costs but
also to keep all the employees. I would not leave up to the group to decide if the layoff should
be done based on seniority or performance reviews. Factions will likely occur within the group
pushed by individual interests that will overcome the general interest of the group.
Q.3 – What do you think Mack should do if he doesn’t think that the group’s decision is
reasonable?
Mack has to keep in mind that he is the supervisor. He is the decision maker. He has to
make the final call. He cannot expect that the group will decide for him. Mack’s idea to involve
the group in an attempt to solve the problem is good; indeed, consulting with others may
provide supervisors helpful information when taking critical decisions. However, the group

may not be able to come up with a reasonable solution which means the final decision will
bounce back to Mack. In my opinion, considering the short amount of time available to make a
decision, I would instruct Ralph to approach the group as described in question #2. If the group
disagreed with Ralph’s proposal or the group was unable to come up with a reasonable decision
then Mack should decide how to resolve the issue. At that point, I would suggest Mack to take
a conservative decision and layoff 20% of his employees based on seniority. “The seniority-
based layoff system has also become a standard human resource management practice in
nonunion workplaces” (Singh & Reid, 1998, p. 2).
